The Challenge

The client, a director in a specialist services business, was buried in day-to-day delivery and administration. Most of his week was consumed by urgent site work, quoting, scheduling and reporting. With no reliable planning system, he was constantly reacting to crises, leaving no space for growth activities or quality time with his family.


Delegation felt risky, so he kept control of almost everything, which created bottlenecks and fatigue. On top of this, communication with his co-director was not structured, leading to inefficiencies. The result was a sense of overload: always busy, rarely productive and with little progress on the work that actually drives value.

Solution

The coaching program focused on building simple, repeatable habits and shifting the client’s role from “doer” to leader:

  • Role Reset: Clarified the leadership role through the Role Canvas exercise, distinguishing high value activities from tasks that should be delegated.

  • Time Planning: Introduced a weekly planning structure with three non-negotiable commitments (strategic, operational, personal), using simple tools like calendar blocking and weekly reviews.

  • Prioritisation: Used Covey’s Time Matrix to separate the important from the merely urgent, helping him focus on growth and family rather than firefighting.

  • Delegation Ladder: Broke down delegation into safe, progressive steps, starting with routine admin tasks and building trust in the process.

  • Partnership Rhythm: Established fortnightly structured meetings with his co-director, creating space for real decision-making and alignment.


Outcomes

Over just a few weeks, the client shifted from reactive busyness to intentional productivity:

  • More time for strategic work: He reduced low value admin and began protecting regular blocks for business development and system improvements.

  • Clearer priorities: Weekly commitments created focus and accountability, ensuring that growth and family time were locked into the calendar instead of squeezed out.

  • Delegation in action: By handing over selected tasks using the ladder, he freed up hours each week and built confidence that quality could be maintained without his constant involvement.

  • Improved work–life balance: The client reported having time for personal commitments and family activities, breaking the cycle of “always behind.”

  • Better collaboration: Regular, structured meetings with his co-director cut down miscommunication and allowed them to plan rather than firefight.

By getting productive, the client discovered that effectiveness isn’t about doing more, it’s about doing the right things. The shift created space for meaningful work, improved communication and time back for life outside the business.

Instead of being the bottleneck, he is becoming the leader his business needs: focused, strategic and able to balance growth with quality time at home.
